The Vanguard Method: A Systemic Approach to Organizational Change

The Vanguard Method is widely recognised as an effective approach for driving systemic change within organisations. Developed by John Seddon, the method draws on principles from systems thinking and intervention theory, and has been shaped over time by learning from high-performing organisations and practitioners worldwide. Originally applied to the redesign of transactional services, the Vanguard Method goes far beyond process improvement. At its core, it supports organisations in shifting from traditional, hierarchical ways of thinking and managing to a more systemic, purpose-driven mindset. The method has continued to evolve through iterative learning and adaptation by a broad community of users. Its application spans diverse sectors across the globe and is featured in Professor Mike Jackson’s book Critical Systems Thinking and the Management of Complexity. The method also inspired the development of the Liberated Method, successfully used in local government settings such as Gateshead Council. Purpose and who for: This session will offer a practical example of how the Vanguard Method has been applied, along with the core systemic concepts that underpin it. It is ideal for anyone interested in organisational redesign, coaching leaders and decision-makers, or facilitating behavioural and cultural change. Participants will leave with insights and tools they can consider incorporating into their practice. This session is hosted by John Mortimer , a core team member of the Organisations Hub.
