Union Mills LNER J11 – N Gauge Repair & Custom Gear Replacement

This Union Mills N gauge LNER J11 0-6-0 arrived in the workshop as a non-runner requiring repair. After inspection, the issue was traced to a split gear within the drivetrain. Split gears can cause locomotives to stall, slip, or fail to move entirely. In this case, replacement gears for the model were no longer available, leaving the locomotive without an off-the-shelf repair solution. To bring the locomotive back to life, a replacement gear had to be produced in-house. Measurements were taken from the original components and a new gear was carefully designed and 3D printed to match the required specifications. Once the new gear was produced, it was fitted to the drivetrain and the locomotive received a full service including cleaning of the mechanism, removal of old lubricant, and correct lubrication of the moving parts. Following reassembly and testing, the J11 is now running smoothly once again — demonstrating how custom part design can save models when original spares are no longer available. It’s always satisfying to return a locomotive like this to service rather than seeing it become a shelf queen due to unavailable parts.
